When headless is not worth the money

We lose some deals by saying this early. We would rather lose the deal than build a storefront you resent in eighteen months.

The problem is speed, and nobody has audited

Most slow stores are slow because of app scripts, oversized images and tag manager bloat. A new frontend inherits every one of those if you keep the same apps. Run a Shopify audit first; it costs a fraction of a rebuild and often closes the gap.

Marketing runs the site today

If your team builds landing pages in the theme editor every week, headless without a well-modelled CMS turns every promotion into a sprint ticket. That is a real cost to a US brand running Black Friday and Prime Day counter-campaigns on short notice.

No one will own the code

A headless storefront needs a developer for its whole life. If there is no internal engineer and no retainer budget, a well-built Online Store 2.0 theme reaches the same commercial result at lower risk. We will quote that instead.

Headless proposals quote the build. Over three years the running cost usually matters more, and it lands in budget lines that did not exist when you were on a theme. This is the shape of it; your actual figures come from a scoping call, in writing, before anything starts.

One line US brands tend to miss: accessibility. On a theme, Shopify and the theme developer carry much of the WCAG baseline. On a custom frontend, every component is yours, and so is the exposure if a demand letter arrives. We test against WCAG 2.1 AA as part of the build rather than as an afterthought.

What does a headless commerce agency do?

A headless commerce agency builds your storefront as a separate application and connects it to a commerce platform such as Shopify, Magento or BigCommerce through APIs. The platform keeps the catalog, cart, checkout and orders, while the agency designs, builds and maintains everything customers see. That includes the frontend framework, the content management setup your marketing team uses, the hosting and edge rendering, and the SEO and accessibility work a theme used to cover. A good headless agency also tells you when a decoupled build is not justified, because for many stores a well-built theme reaches the same commercial result at a much lower long-term cost.

Should a US Shopify brand use Hydrogen or Next.js for a headless storefront?

Choose Hydrogen when you run a single Shopify store and want Shopify to host and support the whole stack, since Oxygen hosting comes with the plans that support it and the Storefront API integration is tight. Choose Next.js when you have several backends, a large content footprint, or want to keep the option of moving platforms later. Next.js also has the largest React hiring pool in the US, which matters if you plan to bring the codebase in-house. We recommend one in writing after a two-week architecture review, based on your apps, content workflow and team, not on the framework we happen to prefer.

Is headless Shopify worth it for a mid-size US store?

Often it is not, and we say so before quoting. Headless pays off when your design genuinely cannot be built in a theme, when one catalog serves web, app and in-store screens, or when you have already optimised and still hit a performance ceiling. It is poor value when the real problem is app scripts and image weight, when marketing edits the site daily in the theme editor, or when nobody will own the frontend code after launch. In those cases a Shopify audit plus a theme rebuild usually delivers the same revenue outcome for a fraction of the build and running cost.

How long does a headless commerce build take?

A typical headless storefront takes around three to six months from architecture review to launch, depending on how many page types, integrations and markets are involved. The first two weeks go to an architecture review and API contract. Page types are then built in parallel sprints and demoed on staging during your US working day. A dedicated SEO and accessibility gate runs before launch, followed by a staged traffic cutover. Our Powerlook headless Magento engagement ran six months end to end, including data migration. We give you a written timeline with milestones before work starts, and hold ourselves to it.

Can you build a headless storefront on Magento or Adobe Commerce?

Yes. Headless Magento is where our clearest reference sits: we moved Powerlook, an Indian menswear brand, to a headless Magento 2 architecture over a six-month engagement. The frontend reads catalog, pricing and customer data through Magento GraphQL, extended with custom resolvers where the core schema falls short, and the business keeps managing products and orders in the familiar Magento admin. Headless Magento makes the most sense for US brands with complex catalogs or B2B pricing who have good commercial reasons to stay on Magento. What does headless commerce cost to run after launch?

You also need ongoing framework upgrades and dependency patching, which are not optional, plus development time for features that would have been an app install on a theme. Content changes cost whatever your CMS setup allows, so a weak content model turns every campaign into a developer ticket. Will moving to a headless storefront hurt our SEO?

It does not have to, but it can if rendering and redirects are treated as details. Search engines need fully rendered HTML, so we server-render or statically generate every indexable page rather than relying on client-side JavaScript. We keep URLs identical where possible, map one-hop 301 redirects where they must change, carry over titles, meta and structured data, and validate everything on staging before launch. The traffic switch is staged, and we watch Search Console daily for the first month to catch coverage drops early. Most ranking losses after a headless launch trace back to skipping one of those steps.

Who is responsible for ADA and WCAG accessibility on a headless store?

On a headless storefront, you are, which is why we build to WCAG 2.1 AA from the first component. On a theme, much of the accessibility baseline comes from Shopify and the theme developer. When the frontend is custom, every menu, filter, modal, carousel and checkout hand-off is new code that has to handle keyboard navigation, focus order, contrast and screen reader labels. US retailers regularly receive accessibility demand letters, so this is a real commercial exposure. We test with automated tools and manual keyboard and screen reader checks before launch, and document the results so you have a record.

Do you work US business hours?

Yes. Our engineers are based in Vadodara and Bengaluru, India, and we schedule overlapping hours with US Eastern, Central and Pacific time for stand-ups, sprint demos and launch windows. The test we hold ourselves to is simple: another competent team should be able to pick up the code within a week.
